Why should AI transformation be led by the CEO rather than IT?
Because the hard decisions are about which work stops being done by people, how roles change, and what the company will accept as an acceptable error rate. Those are operating decisions only the leadership team can make, and an IT-led program will stall on them.
Most stalled AI programs share a pattern. A technology team was asked to find use cases. They built pilots. The pilots worked in a narrow sense, and then nothing changed, because nobody had decided that the pilot would replace the existing way of working.
What leadership has to decide
- Which functions become AI-native first, and which are explicitly out of scope for now.
- What the acceptable error rate is for each, and who owns the exceptions.
- How roles change: who supervises the agents, who reviews their output, and what those people stop doing.
- What gets measured: cycle time, cost per unit of work, quality, and customer outcomes, not model accuracy.
The first ninety days
